Your AI Is Only as Good as What You Feed It
Last month I watched a company demo their new AI customer service agent. Slick interface. Fast responses. Confident tone. Within the first three minutes, it confidently told a customer the wrong returns policy, recommended a product that had been discontinued, and apologised for a delay that was actually the customer's own scheduling error.
The AI wasn't broken. It was working perfectly — perfectly replicating the confused, outdated, and inconsistent information it had been trained on.
The information diet
There's a concept we keep coming back to: the information diet. It's exactly what it sounds like. What you feed your AI determines what it becomes. And right now, most companies are feeding theirs junk.
Not intentionally. Nobody sits down and decides to train their model on bad data. But the information that flows into most customer service operations is messy by default. Knowledge bases that haven't been updated in eighteen months. Macros written by someone who left the company two years ago. Process documents that describe how things were supposed to work, not how they actually work. Agent notes that range from meticulous to "spoke to cx — resolved" with no detail at all.
This is the diet. And when you train an AI system on it, you don't get intelligence. You get scale. You get the same broken patterns replicated faster, across more channels, to more customers, with more confidence.

What "garbage" actually looks like in CX
In a customer experience context, bad training data isn't random noise. It's specific and recognisable.
It's the agent who copy-pastes a generic apology into every complaint, regardless of context. The AI learns that complaints are handled with apologies, not resolutions. It becomes fluent in sounding sorry without doing anything.
It's the knowledge article that describes a policy in legal language no customer can parse. The AI learns to explain things in ways that are technically accurate and practically useless.
It's the conversation where an agent solves a problem through a workaround that isn't documented anywhere. The AI never learns the solution because it was never captured. The knowledge exists in someone's head and disappears when they change roles.
It's the inconsistency between channels — one answer on chat, a different answer on the phone, a third answer on email. The AI picks whichever version appears most often in the training data, which might not be the right one. It's just the most common one.
This is what garbage looks like. Not corrupted files. Not errors in a database. Just the accumulated reality of an operation that was never designed to produce high-quality information.
Conversations are training data
Here's the shift that most organisations haven't made yet. Every conversation your team has with a customer is training data. Whether you're actively using it to train a model right now doesn't matter. You will be. And the quality of those conversations — the accuracy, the clarity, the consistency, the resolution quality — will determine whether your AI is genuinely useful or whether it just automates mediocrity.
This means the investment in human conversation quality isn't a separate thing from your AI strategy. It is your AI strategy. Or at least, it should be.
The companies that treat agent conversations as disposable — low-value, operational, something to be automated away as quickly as possible — are undermining their own AI future. They're stripping the nutritional value out of their information diet at exactly the moment they need it most.
Curate, don't just deploy
The companies that will win with AI in customer service aren't necessarily the ones that deploy it fastest. They're the ones that curate the best information diet.
That means investing in knowledge management that's alive — not a static repository, but a system that's continuously updated, verified, and structured for machine consumption as well as human use.
It means treating conversation quality as a first-order metric. Not just "did the customer rate us 5 stars?" but "was this interaction accurate, clear, and complete enough that an AI could learn from it?"
It means building feedback loops where the AI's outputs are reviewed, corrected, and fed back into the system — not as a one-off quality check, but as a continuous process.
And it means understanding that automation for cost and automation that creates value are not the same thing. One is about doing the same thing cheaper. The other is about doing a fundamentally better thing — and that requires better inputs.
You can deploy the most sophisticated AI system on the market. If you feed it a diet of stale knowledge articles, inconsistent agent responses, and undocumented workarounds, it will scale your problems faster than any human team ever could.
A high-quality information diet isn't a nice-to-have. It's the foundation. Everything else is just a faster way to get it wrong.
